The first site becomes the template

The switch-over of the first site is set up as a catalogue and template: data migration, interfaces, authorisations, training, decommissioning of the legacy system – with predecessors, owners and expected times. Every further wave is its own project from the same template.

• Rollout waves per site, country or company
• Copy projects including catalogue and plans, replace the people responsible per site
• Sub plans for data migration, infrastructure, business departments and service providers
• Update a template from the catalogue and a live plan from its template

Findings travel along

Whatever gets stuck in one wave is recorded as a diagnosis on the step and flows back into the template. Lead times and experience values per activity show how long a step actually took – the next plan is based on measured times instead of estimates.

Several waves at a glance

The management overview shows every running switch-over with traffic light, progress, delay and critical steps. Site leads see their own plan, programme management sees all of them – and service providers only what they have been granted access to.

Every switch-over evidenced

At the end of a wave there are the management summary and closing report as PDF and the project archive with catalogue, plans, attachments and history. For every site it stays traceable what was switched over when – even years later.
